As legal technology continues to evolve, document management systems (DMS) have become increasingly central to law firm operations. Cloud adoption, hybrid working, growing security demands and the rise of artificial intelligence are driving firms to re-evaluate how they store, manage and access information.
Yet after years of document management projects across firms of all sizes, one lesson remains consistent: implementing a new DMS does not automatically solve all your document management challenges.
Whether driven by a move to the cloud, frustrations with legacy platforms, storage limitations, mergers and acquisitions, or a desire to unlock AI capabilities, law firms need to see DMS projects as transformation initiatives rather than technology replacements.
At Xperate, we've spent more than four years working alongside NetDocuments, helping SME and large law firms successfully implement, migrate and optimise their document management environments. During that time, we've delivered numerous projects ranging from straightforward cloud migrations to highly complex implementations involving legacy systems, multiple data sources and significant data quality challenges.
This article is written in collaboration with AJ Bashorun, Strategic International Partner Manager at NetDocuments, to help legal technology leaders learn from the challenges and trends we have both witnessed over the last few years.
One of the most common misconceptions is that a new platform will somehow fix years of poor information management.
The reality is much less exciting.
If documents are poorly organised, inconsistently named, duplicated or missing critical metadata, moving them into a modern DMS simply relocates those issues into a new interface.
As Reuben Manning, Managing Consultant and document management specialist at Xperate, explains:
"The biggest opportunity during a DMS implementation isn't the technology itself. It's the chance to reshape the firm's information so it better supports the way people work today and the opportunities of tomorrow. A successful migration goes beyond moving documents, creating a structured, trustworthy foundation that can evolve with the business and deliver value. "
For many firms, data quality challenges can remain hidden for years. Matter workspaces evolve differently between teams, filing practices become inconsistent and legacy repositories continue to expand unchecked.
Addressing these issues requires effort from both implementation specialists and the firm itself.
"There's no magic wand when it comes to data quality," says Sam Catchpole-Radford, DMS Solutions Consultant. "Success comes from getting into the detail, understanding what information has value, what can be archived and how data should be structured going forward. The firms that embrace that process see the greatest long-term benefits."
The growing interest in legal AI is becoming one of the biggest triggers for DMS modernisation projects.
NetDocuments continues to invest heavily in AI-powered capabilities and has introduced the industry’s first Legal Context Graph to help lawyers find information faster, generate insights, and improve productivity – all while respecting each firm’s existing permissions and ethical walls. However, AI introduces a challenge that many firms are only beginning to recognise.
Poor data produces poor outcomes.
The effectiveness of AI depends heavily on the quality, classification and structure of the underlying information.
Documents need meaningful metadata. Matter information needs to be accurate. Content needs to be organised in a way that enables systems to understand and retrieve it effectively.
NetDocuments helps here, with AI Profiling that automatically classifies documents and extracts essential metadata. But a modern DMS implementation remains the best opportunity to establish those foundations.
"Our latest developments build on the Legal Context Graph. By bringing trusted context to AI, we’re enabling more accurate answers, smarter workflows, and secure connections to the tools legal professionals choose to use.” Says AJ Bashorun, Strategic International Partner Manager at NetDocuments.
"Law firms are understandably excited about AI," says Reuben. "But AI is only as good as the information it's working with. The firms seeing the greatest value are the ones that use DMS projects to transform information into a strategic asset, structured, contextualised and ready to power the next generation of AI-driven services"
Successful document management projects are as much about people as technology.
Many implementations can run for six months or more. While stakeholders are often enthusiastic at the start, maintaining that engagement throughout a lengthy project can be challenging.
Early stages frequently involve governance, workshops, testing and data remediation. These activities are critical, but they don't always generate immediate excitement.
This is where communication and stakeholder engagement become essential.
"One of the most important parts of any DMS project is keeping people engaged and understanding the value of what they're contributing towards," says Sam. "The outcome is exciting, but there's a lot of work that happens before users see the finished product."
Firms that communicate progress clearly, involve key users early and maintain focus on business outcomes typically experience smoother transitions and stronger adoption rates.
A document management solution should ideally never operate in isolation.
Lawyers increasingly expect systems to work together seamlessly, whether they're accessing matter information, recording time, reviewing financial data or drafting documents.
Having deep integration between a firm's DMS, practice management system (PMS), billing platform and wider technology stack is becoming a fundamental requirement.
This is an area where Xperate's legal technology experience delivers significant value.
Having worked extensively across multiple PMS platforms and legal applications, the team understands the practical nuances required to build integrations that support real-world legal workflows rather than simply connecting systems technically.
Over the years, Xperate has also developed custom applications and enhancements alongside NetDocuments to help firms address specific operational challenges and maximise the value of their investment.
“Xperate has been a trusted NetDocuments partner for several years now, and that longevity speaks for itself. Their team consistently brings the technical depth and legal sector insight needed to deliver complex implementations smoothly, and we're looking forward to continuing to build on that partnership as our platform evolves.” said AJ Bashorun, NetDocuments.
Not every DMS implementation is straightforward.
Many firms arrive with decades of legacy information, multiple repositories, inherited systems following mergers, or highly customised environments that don't fit standard migration approaches.
These are often the projects where experience matters most.
To meet increasing demand, Xperate has built a dedicated document management team comprising specialist consultants and an offshore delivery team focused exclusively on DMS projects. This scalable approach enables the team to support large-scale migrations while still providing the specialist expertise required for complex implementations.
From handling multiple terabytes of data to navigating intricate legacy environments, the team has become a trusted partner for firms facing particularly challenging transformation programmes.
“The Legal Context Graph connects an organisation’s matters, projects, and communications in real time to give AI the legal context it needs to understand the work. That context powers our own AI capabilities, and through Model Context Protocol (MCP), we extend it to the other AI tools our customers choose. We’re excited to keep building on this foundation, helping legal professionals turn what their organisation already knows into better outcomes wherever they work.” - AJ Bashorun, NetDocuments
Historically, document management has focused heavily on folder structures, hierarchies and where documents are stored.
The future looks very different.
Lawyers increasingly expect to find information instantly through search, natural language queries, AI assistants and integrated workflows. They are far less interested in navigating folder trees or remembering where a document was filed.
As a result, the importance of metadata, classification and data quality will continue to grow.
The firms that invest in clean, structured information today will be best positioned to benefit from the next generation of AI-powered legal technology tomorrow.
At the same time, integration will become even more important. Document management platforms will increasingly act as part of a connected legal technology ecosystem, linking together matter management, billing, time recording, knowledge management and AI applications.
Over the past four years, Xperate and NetDocuments have developed a strong, collaborative partnership built on trust, transparency and a shared commitment to delivering successful outcomes for law firms. By combining NetDocuments' market-leading cloud document management platform with Xperate's deep legal technology expertise and implementation experience, both teams work closely throughout the project lifecycle to ensure firms achieve maximum value from their investment.
Whether navigating complex data migrations, designing integrations, addressing unique business requirements or driving user adoption, the relationship is built on flexibility, open communication and a pragmatic approach to problem-solving. This collaborative way of working enables both organisations to adapt to the needs of each individual firm, ensuring projects remain focused on delivering long-term business benefits rather than simply implementing technology.
A successful document management project isn't about moving documents from one platform to another. It's about creating better foundations for how a law firm manages, accesses and leverages information.
The technology matters, but the quality of the data, the engagement of the users and the expertise of the implementation partner matter just as much.
With decades of implementation experience, a dedicated specialist team and deep expertise across the legal technology landscape, Xperate continues to help law firms navigate complex document management transformations and prepare for the next generation of legal innovation.
